The cost you can't see

If you run a fleet — whether it's five vans or fifty trucks — you probably have a rough sense of what things cost. Fuel gets a line item. Insurance gets a bill. Maintenance happens, and you pay it.

The TCO formula, simplified

Total Cost of Ownership (TCO) for a fleet vehicle isn't complicated — but it does require discipline. Here are the components:

1. Depreciation — purchase price minus expected resale value, divided by ownership period. This is the biggest cost most operators ignore because it's not a monthly bill.
2. Fuel — average miles per month divided by MPG, multiplied by local fuel price. Simple math, but shockingly few shops track it per vehicle.
3. Maintenance & repairs — both scheduled (oil changes, tire rotations, brake jobs) and unscheduled (transmission failures, AC repairs, electrical issues). The unscheduled ones are what destroy your margins.
4. Insurance — your premium per vehicle. This varies by vehicle type, driver history, and coverage level.
5. Registration, taxes & fees — annual registration, property tax, any compliance fees. Small but real.
6. Financing cost — if you financed the vehicle, the monthly interest expense belongs in TCO.

The formula: (Annual Depreciation + Fuel + Maintenance + Insurance + Fees + Financing) ÷ Annual Miles = Cost Per Mile

A real example: 10-vehicle fleet

Let's run the numbers on a typical small fleet — ten service vans, each driven 18,000 miles per year:

• Purchase price: $42,000 per vehicle, 5-year lifespan, $8,000 residual → $6,800/year depreciation
• Fuel: 18,000 miles ÷ 18 MPG × $3.40/gal → $3,400/year fuel
• Maintenance: budget $1,800/year per vehicle (oil, tires, brakes, and a reserve for surprises) → $1,800/year
• Insurance: $2,400/year per vehicle → $2,400/year
• Registration and fees: $400/year per vehicle → $400/year

Total annual cost per vehicle: $14,800. That's $0.82 per mile. For ten vehicles: $148,000 per year.

Now ask yourself: does every job you dispatch cover $0.82/mile in vehicle cost? If your service call pricing doesn't account for this, you're subsidizing your fleet with your labor margin. That's a losing game.

1. Optimize your routes. If a vehicle is running 22,000 miles a year and another is running 12,000, redistribute the workload. Balance utilization to extend fleet life.
